AI for Contractors: What Helps, What's Hype
Every software rep in the trades has "AI" on their slide deck now. Half of them cannot tell you what it does when you ask a straight question. So let me do that for you, contractor to contractor, because AI for contractors is either the best hire you never had to pay payroll tax on, or it is an expensive gimmick, and the difference is entirely in where you point it.
I run the office and I have been on the roof. I do not care if something is "powered by AI." I care if it books a job, saves me an hour, or keeps a customer from calling the next company on Google. That is the whole test.
Where AI for contractors actually earns its keep
Start with the phone, because that is where the money leaks fastest. You are 22 feet up with a nail gun. The phone rings. You cannot answer. That caller is a real homeowner with a real roof leak and they are going to call two more numbers in the next five minutes.
AI answering the phone is the single highest-value use in a service business today. Not because it is fancy. Because a missed call is a lost job, and a voice that picks up, gets the address and the problem, and books an appointment is money you were otherwise dropping on the ground.
Right behind it, the same three jobs come up over and over where AI pulls real weight:
- Texting leads back instantly. Someone fills out your form at 9pm. AI texts them in 15 seconds, asks a couple qualifying questions, and holds the conversation until you are off the ladder. Speed is everything here and a human sleeping is not fast.
- Writing the boring stuff. Follow-up messages, appointment reminders, the "just checking in on that estimate" note you never get around to sending. AI drafts it in your voice. You approve, it sends.
- First-draft estimates and scopes. Feed it the measurements and the damage notes, it writes a clean scope you can edit. It does not replace your pricing judgment. It just gets you off a blank page faster.
Notice what all of these have in common. They are repetitive, they are text-heavy, and they happen at times you are busy doing the actual work. That is the sweet spot.
What to ignore for now
Now the hype. Some of this will get better. Today it is not worth your money or your Saturday.
- AI that "predicts which leads will close." For a shop doing 40 jobs a month there is not enough data for the prediction to beat your gut. Call them all. Fast.
- Fully autonomous estimating with no human check. Anything that prices a job and sends it without you looking is how you eat a $4,000 mistake. Draft, yes. Auto-send priced work, no.
- AI image tools that "detect roof damage" from a phone photo as gospel. Useful as a second opinion. Dangerous as your only opinion when you are signing an insurance scope.
- Chatbots that just deflect customers. If the bot exists to keep people away from a human, your customers will feel it and hate it. The good ones book appointments. The bad ones frustrate people into calling a competitor.
Rule of thumb: AI should either capture a lead you would have lost or write a draft you will approve. If it is making final decisions with your money, slow down.
How to actually put AI to work this month
You do not need a data science team. You need to plug it into the leaks you already have.
- Turn on missed-call text-back first. It is the fastest payback. Every missed call gets an instant text so the lead does not walk. This alone can save a job or two a month, which pays for the whole tool.
- Let AI text new web leads back within a minute. Set the qualifying questions once. Let it hold the thread until you can jump in.
- Use AI to draft follow-ups, not send them blind. Keep your thumb on the approve button for the first month until you trust the voice.
The contractors winning with AI right now are not the ones with the flashiest software. They are the ones who took the three jobs that were quietly costing them leads, handed those to the machine, and got back to the work only a human can do.
That is the honest version. AI is a phone answerer, a fast texter, and a first-draft writer. Point it there and it pays for itself. Point it at replacing your judgment and it will cost you. Pick the right jobs and let it run.
